摘要
随着全球经济一体化进程的加快和知识经济时代的到来，企业面临前所未有的挑
战。在经济飞速发展的今天，所有企业都在致力于深降成本来提高效益。尤其是近两
年受原材料价格持续上升，人工成本不断上涨等因素的影响，使得寻找降低成本新突
破口的问题迫在眉节。

本论文通过运用精益生产基本管理思想分析影响 A 工厂生产成本的因素，论述了
采取多种措施旨在降低 A 工厂的生产成本。本文首先研究了精益生产的相关理论，分
析了精益生产的特点及其优越性，论述了其理论体系中的不断消除浪费的思想。紧接
着对生产成本控制理论和生产成本的构成进行了介绍，着重为接下来的 A 工厂寻找降
低生产成本的方法提供理论依据。论文较为全面地对本次论文研究的对象 A 工厂的概
况、成本控制现状和具体运作通过访谈和实地观察进行了分析和研究，从精益生产中
的生产工艺流程是否给顾客带来增值的角度详细地描述了该工厂生产过程中存在的
造成生产成本居高不下的问题。结合该工厂的实际情况，根据精益生产理论，有针对
性地对该工厂存在的主要问题提出改善措施和实施方案，旨在有效地降低 A 工厂的生
产成本，提高 A 工厂在市场竞争中竞争能力。

论文最后针对 A 工厂降低生产成本的对策进行了总结，并对实施改善的思路作了
清理，提出从源头解决质量问题，从源头降低生产成本。对已实施改善的成果作了介
绍，主要是工艺流程设计和工装夹具作了较为系统的改善。在文章最后对进一步进行
本课题研究进行了展望。

本次论文是基于本人在本文研究对象 A 工厂的亲身实践，文中的案例和数据均是
A 工厂实际产生的，包括工艺流程设计和工装夹具的设计都是由本人在工厂中主导
的，具有真实性和完整性。因此所得出的思路和结论，对于类似的制造企业寻找有效
降低生产成本的途径具有一定的借鉴和指导作用。

Abstract
With the fast globalization of world economy and the coming of knowledge economy
era, enterprises have been facing unprecedented challenges. All the enterprises are
struggling to improve their operation efficiency through in-depth cost reduction in time of
fast economy development. It is especially urgent to find new breakthrough ways to cost
down given the fact the raw materials price keeping going up in the past two years and the
continuous rising of labor cost etc.
This thesis used the lean production principles to analyze the factors that affect the
production costs of Factory A, and the various measures to take to lower down the
production costs. In the beginning of this thesis, it studied the relevant theories of lean
production, its characteristics and advantages in the elimination of wastes; then it
introduced the production cost control theory and the composition of productions costs to
pave the theory foundation for the pursuits of production cost reduction of Factory A. This
thesis has studied the general status of Factory A, its operations and cost control status
using interviews of key stakeholders and on-site observations and analyzed the problems
that caused high production costs in the production processes from the customer
value-adding perspectives of lean production principles. Based on the actual status of the
Factory A, it has developed targeted improvement measures and implementation plan to
tackle the existing problems in Factory A in order to lower down the production costs and
enhance its market competitiveness.
At the end of this thesis, it summarized the cost-down measures in Factory A, and
sorted out the various thoughts on the implementation of the improvement measures and
proposed to solve quality problems and reduce production cost from the initial source. It
also introduced the achievement after implementation of improvement measures especially
the improvement of production process design and tooling. Finally it out-looked the further
study of this topic.This thesis is based on the personal experience of the author in Factory A, the cases
and data quoted in this thesis are coming from Factory A’s actual production operations;
the production processes and tooling design are led by the author personally therefore are
genuine and comprehensive. The thoughts and conclusion in this thesis are beneficial to
other enterprises in similar industry in finding effective ways to reduce production cost.

1.1 选题背景

自 1976 年全球第一台喷墨式打印机诞生以来，喷墨打印技术经历了飞快地发展。

先后出现了压电式墨点控制技术、气泡喷墨技术、彩色喷墨和微压电技术。随着技术
的不断成熟，越来越引起人们对这个欧亿·体育（中国）有限公司的关注和兴趣。喷墨打印机厂家针对不同使
用对象来生产不同的机型使其产品线不断丰富。目前喷墨打印机生产厂家采取的经营
策略主要是采用低价，甚至亏本出售打印机，而以通过出售墨盒来弥补亏损并获得利
润。随着绿色环保理念在全社会的推广，未来对于纸张的需求将会大大的减少，耗材
的消耗也会随之萎缩，整个欧亿·体育（中国）有限公司也有可能会从高速增长转向衰退。作为喷墨打印机的
上游供应商受打印机生产厂家的经营策略的影响，被迫不断地降低产品售价。特别是
2008 年美国次级房屋信贷危机引起全球性金融危机，全球经济增长速度大幅下降。

各国的信贷出现紧缩，导致企业的经营流动资金吃紧。劳动密集型企业、技术落后的
企业及私营企业面临的压力增大，对资金量的需求相应增加；同时由于各国货币贬值，
使企业利润遭受损失。面对今天激烈、残酷的市场竞争环境，产品价格一降再降，能
源和材料价格一涨再涨；利润空间越来越小，成本压力越来越大这样一个不争的事实，
喷墨打印机上游供应企业如何面对高成本时代，如何能走出高成本的泥潭，全线出击，
降低成本，从自己手中重新夺回利润，提高竞争能力，保持旺盛的生命力，已经成为
一个不可回避且必须要解决的难题。不全面降低成本就没有获利的空间。

1.1.2.1 A 工厂经营状况
A 工厂是一家外商在上海投资的全资子公司，于 2005 年成立，主要是为生产打印
机、复印机、印刷机械的大型工厂提供用于吸废、漏的墨汁的零件。A 工厂的生产工
艺流程主要从集团公司的美国工厂引进，一直以来没有太大的改变。
