随着国内市场经济的快速发展,企业的市场竞争已经升级为全方位的竞争。对于 制造业企业而言,原料采购成本是企业成本开支中的重要组成部分,对于企业的市场 竞争力有着重要的影响。在电力设备制造欧亿·体育(中国)有限公司中上述现象更为突出,电力设备制造所 需的物料、技术、服务等资源的采购量及金额巨大。由于近年来国内电力市场结构的 不断波动,电力设备制造企业的经营压力越来越大,缩减企业运营成本成为国内电力 设备制造企业的首要任务。在这其中,优化企业的采购管理模式,提高采购业务效率, 降低采购成本是重要的手段和途径。 本文以DF公司采购模式作为研究对象,通过分析采购管理的相关理论和方法,对 DF公司的采购管理业务实施状况进行调研,分析其中存在的问题。同时,结合国内电 力设备制造欧亿·体育(中国)有限公司的宏观发展趋势,考察DF公司在市场上面临的经营压力以及优化采购 模式、缩减采购成本的必要性。在研究工作中,首先从DF公司的采购管理组织结构、 采购内容、采购类型、采购方式、采购特点等方面进行实地调研和分析,提出采购管 理模式中的不足。在此基础上,基于战略采购模式和物资ABC分类法,得到DF公司 的采购物资类型细分结果,并分析战略采购模式的基本框架和优化思路。在采购管理 模式的优化过程中主要从采购组织结构、采购管理流程、供应商管理方法及绩效考核 模型等角度进行具体优化,建立起完整的采购优化方案。最后从人力资源、信息平台 和组织协同能力等角度对采购优化方案的实施提出相关保障措施,同时介绍方案的实 施流程和实施效果。 关键词: 电力设备;采购管理;战略采购;供应链;物资分类 西南交通大学硕士研究生学位论文 第II页 Abstract With the rapid development of domestic market economy, the market competition of enterprises has been upgraded to all-round competition. For manufacturing enterprises, raw material procurement cost is an important part of enterprise cost expenditure, which has an important impact on the market competitiveness of enterprises. The purchase volume and amount of materials, technology, services and other resources for power equipment manufacturing are huge; the above phenomena are more prominent in the power equipment manufacturing industry. Due to the fluctuation of domestic electricity market in recent years, the operating pressure of power equipment manufacturing enterprises is increasing. Reducing the operating cost of enterprises has become the primary task of domestic power equipment manufacturing enterprises. Among them, optimizing the procurement management mode of enterprises, improving the efficiency of procurement business and reducing the procurement cost are important means and ways. In this paper, the DF Electric Machinery purchasing mode is taken as the research object, through the analysis of the relevant theories and methods of purchasing management, the implementation of DF Electric Machinery's purchasing management business was investigated, and the existing problems were analyzed. At the same time, combined with the macro development trend of domestic power equipment manufacturing industry, this paper examines the operational pressure faced by DF Electric Machinery in the market, as well as the necessity of optimizing the procurement mode and reducing the procurement cost. In the research work, the organization structure, purchasing content, purchasing type, purchasing mode and purchasing characteristics of DF Electric Machinery purchasing management are investigated and analyzed on the spot, and the shortcomings of the purchasing management mode are put forward. On this basis, based on the strategic procurement model and material ABC classification, the results of material type segmentation and the basic framework and optimization ideas of DF Electric Machinery strategic procurement model is analyzed. In the process of optimizing the procurement management mode, this paper mainly optimizes the procurement organization structure, procurement management process, supplier management method and performance evaluation model, and establishes a complete procurement 西南交通大学硕士研究生学位论文 第III页 optimization scheme. Finally, from the perspectives of human resources, information platform and organizational synergy ability, this paper puts forward relevant safeguard measures for the implementation of procurement optimization scheme, and introduces the implementation process and effect of the scheme.
