I 摘要 供应链管理是管理产品从供应商的供应商到客户的客户的价值链,针对整个 价值链中的信息流,产品流,资金流进行管理。现代企业中,由于分工的细化, 企业不能独自完成所有的生产环节,在全球一体化的竞争趋势下,企业的竞争已 经演变为企业管理供应链能力的竞争,特别对于笔者所从事的外贸欧亿·体育(中国)有限公司,企业对 供应链的管理能力直接影响企业的核心竞争力。在供应链中,识别出企业的战略 物资,在战略物资的供应商中选择合适的供应商建立战略合作伙伴关系,并对其 进行评价和管理,能够降低整个供应链的成本,提高供应链效率,是企业供应链 管理工作的重要内容。 本文分析了笔者所供职的 U 公司管理现状,通过经营数据的分析,发现公司 目前处于高增长,低利润的阶段,公司的销售额保持高位增长,利润率却持续下 降,究其原因在于采购成本的增长率高于销售额的增长。通过进一步的探讨和分 析,笔者提出 U 公司需要对战略物资建立集中采购,与战略物资的供应商建立战 略合作关系来降低采购成本,同时可增加供应链的可持续性。而采用科学的方法 建立战略供应商的选择评价体系,是构建战略合作的前提。 本文基于 U 公司供应商的数据和管理现状,利用 Kraljic 矩阵模型为 U 公司 识别出 4 类战略物资,继而在 4 类战略物资中确定战略供应商。并参考学者的研 究成果,借助专家打分法基于 U 公司的现状提出了 6 类战略供应商评价指标,包 含产品质量,价格及样品,供应水平,服务水平,企业资质,合作意愿,并提出 了详细的 24 项评价指标。并且利用层次分析法为各项评价指标设定了权重。同 时运用新建立的评价指标体系选出了 U 公司彩箱类战略供应商。 关键词:供应链,供应商管理,战略供应商,评价,层次分析法ABSTRACT II ABSTRACT Supply chain management is to manage the value chain of products from suppliers to customers. It manages the information flow, product flow and capital flow in the whole valuechain. In modern enterprises, dueto thedivisionoflabor, enterprises can’t complete all production activities by themself. Under the trend of global integration, the competition of enterprises has evolved into the competition of enterprises' ability to managesupplychain,especiallyfortheforeigntradeindustrywhichtheauthorisengaged, the management ability of enterprises to supply chain directly affects the core competitiveness of enterprises. In the supply chain management, it is an important part identify the strategic materials of an enterprise, select the appropriate suppliers among the strategic materials suppliers to establish a strategic partnership, evaluate and manage them, which can reduce the cost of the whole supply chain and improve the efficiency of the supply chain. This paper analyzes current management situation of U company where the author works. Through the analysis of U company’s operation data, author found that the company is in the stage of high growth and low profit. The sales volume of the company keeps a high growth while the profit margin continues to decline. The reason is that the growth rate of procurement cost is higher than the sales volume. Through further discussion and analysis, the author proposes that U company needs to establish centralized procurement of strategic materials and established strategic cooperation with suppliers ofstrategicmaterials to reduceprocurement costs andincreasethe sustainability of the supply chain. The premise of strategic cooperation is to establish a scientific selection and evaluation system of strategic suppliers. Based on the data and management status of U company's suppliers, this paper uses Kraljic model to identify four types of strategic materials for U company, and then determines the strategic suppliers in the four types of strategic materials. This paper extensively refer to the research of scholars, also based on the current situation of U company, use export scoring method to set up six kinds of evaluation indexes of strategic suppliers, including product quality, price and sample, supply level, service level, enterprise qualification and cooperation willingness.
