随着双创浪潮的到来,孵化器欧亿·体育(中国)有限公司迎来了发展的高峰,各种新型孵化器纷纷涌现, 它们的运营模式灵活多样,这给作为传统型孵化器的上海A大学科技园孵化器带来了 前所未有的挑战,其原有的传统运营模式急需改进。 本文以上海A大学科技园孵化器为研究对象,以其现有运营模式为具体研究内 容,首先通过国内外孵化器理论文献的整理对核心概念进行界定,利用PEST模型、 SWOT模型分析工具对孵化器现有的内外部战略环境进行分析,然后采用问卷调查的 方式对孵化器员工和在孵企业进行数据调研,找出孵化器现行运营模式存在的问题, 接着运用企业生命周期理论、资源基础理论作为理论工具提出对现行运营模式进行优 化设计和提出实施建议。本文将孵化器的运营模式分为管理、服务、盈利三个维度, 在管理模式方面,上海A大学科技园孵化器存在着管理模式复杂僵化的现象,建议从 组织架构出发,由原来传统的金字塔式组织架构逐步向现代化的扁平化组织架构转 变,实现孵化器内部扁平化管理;在服务模式方面,现有服务模式缺乏层次性,与企 业需求匹配度不高,无法精准服务不同生命周期阶段的企业,建议按照企业每个生命 周期阶段的不同表现形态和基本特征提供不同孵化服务,提高孵化资源使用效率;在 盈利模式方面,现行盈利模式存在着陈旧单一的突出问题,建议在保持原有基础性孵 化服务收入的基础上,按照资源基础理论,利用A大学强大的学科人才资源、常年积 累的大量企业资源等优势战略资源开拓新的增值性孵化服务,增加新的盈利点,如搭 建技术服务平台、实现持股孵化等。 本文希望通过对上海A大学科技园孵化器运营模式优化设计的研究探讨,为其在 激烈的欧亿·体育(中国)有限公司竞争中保持战略领先地位提供实施建议,同时也为类似传统型孵化器在自 身改良和发展方面提供借鉴。 关键词:孵化器;运营模式;管理模式;服务模式;盈利模式 III Abstract With the arrival of the dual-innovation wave, the incubator industry has ushered its peak of development, various new incubators have emerged. The operating models are flexible and diverse, which has brought unprecedented challenges to the incubator of Shanghai A University Science and Technology Park as a traditional incubator. The original traditional operating model urgently needs improvement. This paper takes the incubator of Shanghai A University Science and Technology Park as the research object, and its current operating model as the specific research content. First, the key concepts are defined by the domestic and foreign incubator theoretical literature, and the internal and external strategic environment of the company is analyzed using the PEST model and SWOT model analysis tools. And the data of the incubator ’s employees and incubating enterprises is investigated by questionnaires to find out the existing problems of the incubator ’s current operating model, and then the enterprise life cycle theory and resource-based theory are used as theoretical tools to carry out optimization design and propose implementation suggestions for the current operating model. This article divides the operation model of the incubator into three dimensions: management, service, and profit. In terms of management model, the incubator of the Shanghai A University Science and Technology Park has a complex and rigid management model. It is recommended that starting from the organizational structure, the original traditional Pyramid organization structure is gradually changing to a modern flat organization structure to achieve flat management within the incubator; in terms of service model, the existing service model lacks hierarchy and is not well-matched with the needs of the enterprise, so it cannot accurately serve enterprises in different life cycle stages. It is recommended to provide different incubation services according to the different performance forms and basic characteristics of each life cycle stage of the enterprise to improve the efficiency of the use of incubation resources; in terms of profit model, the current profit model has a single outdated problem, it is recommended to maintain the original income of incubation services, in accordance with the resource-based theory, use IV Shanghai A University ’s strong disciplinary talent resources, a large number of corporate resources accumulated over the years and other advantageous strategic resources to develop new value-added incubation services and increase new profit points, such as building a technical service platform , realizing shareholding incubation and so on. Through the research and discussion on the optimized design of the incubator operation model of the Shanghai A University Science and Technology Park, it will provide implementation suggestions for maintaining its strategic leading position in the fierce industry competition, and at the same time provide a reference for the improvement and development of similar traditional incubators.
