I 摘要 产业集群作为一种特殊的区域性经济组织形式,对区域经济发展、企业成长 特别是其竞争力塑造具有重要影响。企业竞合战略是当下市场竞争超强化和单个 企业能力有限性两者叠加影响下企业战略转型的产物,在降低企业风险和成本、 提升企业创新力和竞争力方面具有明显优势。对于处在特定产业集群内的企业而 言,如何将产业集群带来的种种优势转化到企业的竞合战略当中,这既是企业面 临的现实问题,也是战略学术界的研究重点。 本文以产业集群背景下HN公司竞合策略为对象,以产业集群、企业竞合相 关理论为基础,运用PEST模型、五力模型、钻石模型、EFE、IFE矩阵对HN 公司外部宏观环境、产业环境及其所在产业集群的竞争力进行了详细分析;运用 BCG、IFE等工具对HN公司内部状况及其竞争力进行了充分分析;结合对HN 公司及其所在的产业集群竞合现状及问题剖析,找出了影响HN公司竞合的主要 影响因素,并运用SWOT工具对这些影响因素进行了深入分析,给出了竞合战 略具体实施方案,即整合公司内部资源和能力以增强公司竞争力、利用外部集群 优势甄选竞合对象实现共赢、运用政府和商会影响力推动建立失信企业惩戒机制 三项实施措施和匹配人力资源管理、给管理者以正确的竞合理念、建立冲突调控 机构和机制三项保障措施。这些竞合战略方案的施行,有助于HN公司持续保持 竞争优势。 关键词:产业集群;企业竞合;竞合战略;策略 Abstract II Abstract Being a special form of regional economical organization, industrial clusters have an important impact on regional economic development, corporate development strategies and corporate coopetition. Corporate coopetition strategy is the product of corporate strategic transformation under the intensified market competition and the limited ability of a single company, it has obvious advantages in reducing corporate risks and costs and enhancing corporate innovation and competitiveness. For enterprises in a specific industrial cluster, how to transform the advantages brought by the industrial cluster into the enterprise's coopetition strategy is not only a practical problem faced by enterprises, but also a research focus in strategic academia. This article takes the HN company's coopetition strategy based on Yongnian fastener industry cluster as the research subject. On the basis of the theories of industrial clusters and enterprise coopetition, it uses PEST model, diamond model, five forces model, EFE and IFE matrix tools to analyze the external macro environment, industrial environment and the competitiveness of Yongnian fastener industrial cluster; and uses tools such as BCG and IFE to analyze the internal situation and competitiveness of HN company; combined with the analysis of the current status and problems in the coopetition of HN company and the industrial cluster, it finds out the main factors that affect HN's coopetition, and analyzes these influencing factors through SWOT tool. It proposes three specific coopetition measures: integrating the internal resources and capabilities to enhance the company's competitiveness, using the advantages of the cluster to achieve win-win results with selected partners, and using the influence of the government and chambers of commerce to promote the establishment of a punishment mechanism for untrustworthy enterprises. Three safeguard measures are given: correct human resource management methods, managers with the correct concept of coopetition and the establishment of conflict control institutions and mechanisms. The implementation of the above measures will help HN company to maintain its competitive advantage.
