随着汽车业在我国的飞速发展,国内外整车厂的竞争日趋激烈,车型变化以
及新老车型的更替时间越来越短。这对发动机制造业是一个很大的挑战,车型更
新快意味着汽车发动机产品的生命周期变短,新产品研发及产能建设项目周期也
必须缩短。增加产品序列,加快产品提升改进和更新换代,扩大可适配配套份额,
是企业产品结构调整,实现快速持续发展的根本途径。由于资金预算有限,且项
目工期紧迫,汽车发动机企业必须在资源限制下有效开展项目,这对汽车发动机
欧亿·体育(中国)有限公司的项目管理提出了很高的要求。
本文重点对项目的范围管理和进度管理的原理、方法进行了详细的阐述和分
析,并通过“YN公司D型柴油机生产线建设项目”进行了实践,对如何有效使用
项目范围管理和进度管理的流程、工具以及模板,进行了研宄。重点对项目的工
作分解结构、责任分配矩阵及网络计划技术的运用进行了详细的分析;并根据进
度控制理论,对项目的进度控制的方法和作用进行了阐述,探讨了 YN公司项目
进度控制的影响因素和控制措施。
通过这些项目管理流程、工具和方法的运用,实现对类似复杂项目的有效管
控,对其他汽车发动机企业生产线建设的项目管理有一定的借鉴意义。

ABSTRACT
With the rapid development of automobile industry in our country, the competition
became increasingly fierce between automobile factories out and in. The change of
automobile models and the time of turn over became shorter and shorter in old and new
types, which become a big challenge to engine manufacturing industry. Models changed
fast which means the lifecycle of engine product became shorter,and the lifecycle of the
R&D of new products will be shortened. The fundamental way to realize the rapid and
sustainable development of a company is that increasing product series, accelerating the
improvement and upgrading, expanding the adaptable matching share. The automobile
factory had to effectively carry out the project with limited capital budget and timescale,
and tiiat made a great demand on the project management level to the industry of
automobile engine.
Below writing introduced how to carry out concepts and methods of management of
project scope and schedule into D Type Diesel Engine Production Line Construction of
YN Company. Below writing took a research on how to use the process, tools and
templates of project scope management and schedule management effectively. Below
writing took a detailed analysis on the use of structure, responsibility assignment matrix
and network plan technology of a project; According to the schedule control theory, below
writing discussed the method and effect of the project schedule control, and the
influencing factors and control measures of project progress control of YN Company.
This paper has important means for other automobile engine enterprises on Ihe project
of production line construction, which realized the effective control of the similar complex
project, through tiie use of the processes, tools and methods of project management.
