摘要

物流是企业生产和经营活动的重要组成部分,研究表明,物流耗费企业的运营成本

约为30%,很大程度上影响着企业的生存和发展。在企业的业务流程中,物流流程是其

中的重要一环,一个完善的物流流程不仅可以为企业减少营运成本,也可以极大地提高

物流作业效率,从@促进企业获得更好的效益,被业界誉为企业的第三利润源。

我国电信欧亿·体育（中国）有限公司的外部面临着其他运营商、互联网服务企业以及终端厂商的三重竞

争,内部也经历着成长缓慢、利润率下降、数据业务模式仍在培养的挑战。面对着企业

所经受的外部竞争与内部挑战,企业必须通过及时的改革和创新,在不断发生变化的经

营环境中保持长久的生命力。

在此研究背景下,本文运用了流程再造的方法对SN移动公司的物流流程进行了问

题诊断和方案研究。

首先本文对物流和物流流程再造的定义、方法、原则和步骤,以及流程诊断的方法

进行介绍。然后根据物流管理和业务流程再造的相关理论,分别对SN移动公司物流组

织架构、仓储作业子流程、需求计划子流程、库存管理子流程、配送管理子流程的诊断

与分析,发现了 SN移动公司在需求管理上缺乏对需求的统筹管理,部门间的沟通不够

全面,在组织设置上缺乏明确职能部门来对采购和仓储运输进行端到端的管理,在信息

系统方面对物资的仓储运输管理支持不足,信息透明度低。

针对所发现的问题,本文运用综合性流程再造的方法设计了 SN移动公司的物流流

程。建立了大区、省、市三级仓储组织管理架构和省、市两级运输管理架构,并建立了

以ERP系统为技术手段的管理流程,实现了大区、省、市的仓储运输信息联动,以及需

求、采购、仓储、运输的信息协同。

最后,通过建立项目组织保障和流程宣贯,以保障整个实施方案在SN移动公司的

顺利实施。

SN移动公司物流流程现状基本代表了电信欧亿·体育（中国）有限公司企业的物流业务存在的问题,因此本

文的研究意义在于,其研究成果不仅对SN移动公司,对同欧亿·体育（中国）有限公司的其他公司同样具有借

鉴作用。

Abstract

Logistics is an important part of enterprise and business activities, the

research shows that logistics takes up to 29% of enterprises operation cost, and

plays an important role in the survival and development of enterprises. Logistics

process is the priority among priorities in business process, logistics process can

improve the operating efficiency of logistics, reduce the logistics cost, which can

improve the effectiveness of the company, and has been called the third profit

source of enterprises.

Communication industry faces with three competitions from other

operators, Internet service enterprises and the terminal manufacturers, and the

challenges of slow growth, fall of profit, building of data business model. Facing

the external competition and internal challenges, in order to maintain survival

and development, we must promptly carry on the reform and innovation to adapt

to the changing business environment.

For the above reasons, this article studies the SN CMCC logistics process.

First introduce the logistics process reengineering and the definition of

logistics, process reengineering method, process diagnosis method, and the

principles and steps of process reengineering. Then by using the theory of

business process reengineering and logistics management and comprehensive

BPR method , design SN CMCC logistics process, including logistics

organization structure respectively for SN Mobile Corporation, warehousing

operation system, demand planning sub process, storage management,

distribution management process sub process, information system sub process

analysis and diagnosis.
