博泽电机有限公司隶属于德国博泽集团,是一家汽车电机的生产型企业,为多个汽

车品牌提供摇窗电机、ABS电机、座椅调节电机和发动机冷却风扇电机等产品。博泽集

团将精益生产作为一项重要的工作来开展,博泽电机有限公司的精益生产活动也已经开

展了有4年多的时间,随着精益生产活动的逐年开展,公司面临着改善收益从顶峰开始

向下滑落,同时改善项目数量变得越来越少,实施难度也日益增加的问题。因此如何能

够将原来精益生产工作的势头保持下去,使公司能继续在市场中保持竞争优势成为摆在

眼前的一个重要课题。

本文以A401电机生产线为例,将寻找改善项目和改善项目决策作为为主线,分析了

运用“价值流图”工具来发现改善项目以及运用“质量屋”工具对改善项目进行决策。

文中首先采用“价值流图”的工具对A401电机生产线进行现状的分析,根据当前状态价

值流图的分析寻找出潜在的改善机会;然后运用“质量屋”的工具对潜在的改善项目进

行判断,最后决策出年度需要实施的改善项目。通过这些方法的运用总结出一套系统的

针对改善项目的“发现”、“分析”和“决策”的方法,并且希望能为今后的精益生产

和持续改善活动提供一个标准的流程。

Abstract

Brose Electric Motor Co., Ltd. is an automotive motor production-oriented enterprises,

providing for window regulator motor, ABS motor, seat adjustment motors and engine

cooling fan's motors and other products. Lean production is an important work in Brose

Group and lean production activities has been implemented with four years in Brose Electric

Motor Co.,Ltd. After the lean production has been carried out four year, the company faces

some new problems, such as “Saving” begin to fall down,CIP Project items becoming less

and less and difficult to implement. So how could the lean production work maintained

become the big problem for company.

In this paper, A401 motor production line will be the example. We will looking for

improvement projects and improve project decision-making in A401 motor production line

and using value stream mapping to find improvement projects and House of Quality tool

to be the decision-making tool. Firstly draw the value stream mapping for A401 motor

production line currently status and find out the potential opportunities for improvement

based on it; then use the house of quality tool for potential improvement projects decision.

Through the use of these methods is summed up a system for improving the project、

discovery, analysis and decision making approach, and hope to provide a standard

process for the future of lean manufacturing and continuous improvement activities.
