摘要

在当前这个日趋激烈的市场竞争环境中,四川华西绿舍预制构件有限公司机遇和风

险并存。为使公司能够充分认识到自己的长处和短处,抓住机遇,克服风险,成功实

现转型和升级,向更高的发展目标迈进。作者在对相关战略管理理论进行梳理的基础

上,结合企业发展实际,采用宏观与微观,定性与定量,层层深入的方法,对公司的

内部和外部环境进行了系统的分析,努力寻求华西构件公司最佳的发展战略。

本文首先运用PEST对华西构件公司外部环境进行分析,其次运用波特的“五力模

型,对华西构件公司产品所处的宏观环境及欧亿·体育(中国)有限公司竞争状况进行了分析和评价,分析认

为华西构件公司目前正处于国家、地方高度重视基础设施建设,大力推动绿色、低碳、

环保建筑业发展的机遇期,但同时也面临着日益激烈市场竞争和竞供应商、买方市场

议价能力大幅提升的威胁。其三,运用价值链理论对公司内部环境进行了详细的分析,

分析得出企业目前具有品牌、材料、人力资源、组织资源等系列优势,但也存在着经

营运作效率需进一步提高等其它问题。

综合上述三方面分析,构建了企业SWOT分析模型,通过SWOT建模分析,提出

了差异化基本竞争战略和“纵向一体化、相关多元化”公司层发展战略。确定公司未

来发展的终极目标…打造中国西部一流预制建筑集成商。在对目标进一步分析之后,

提出了 “双核、双翼、双支撑”战略指导思想。双核指全力打造核心生产制造能力和

技术研发能力;双翼指做好成都、重庆两个区域市场,实现川渝市场比翼双飞;双支

撑指传统产品升级和新产品研发,双腿并用快步向前。

最后,提出公司应重点做好9项战略保障措施:1.调整现有组织架构;2.加强制度

和流程建设;3.加强人力资源建设;4.重构企业内部业务价值链;5.加强新产品研发和

推广;6.构建“实现客户价值最大化”的营销体系;7.提高资金运营能力;8.强化生产

过程的标准化管理;9.传承和发展优秀企业文化。

Abstract

In the current increasingly competitive market environment, Sichuan Huaxi green

homes prefabricated Limited opportunities and risks . To enable companies to fully

understand their own strengths and weaknesses,seize opportunities, overcome risks ,

successful transformation and upgrading to higher development goals. The authors of the

relevant strategic management theory to sort out,based on the combination of the actual

development of enterprises,the use of macro and micro , qualitative and quantitative,layers

of depth approach,the company's internal and external environment for the systematic

analysis , to seek Huaxi member Company's best development strategy.

Firstly, the use of PEST Huaxi member companies on the external environment

analysis , followed by the use of Porter's ” Five Forces “ model, the Huaxi member macro

environment in which the company's products and competition in the industry were analyzed

and evaluated , analysts believe that the company is currently Huaxi member is in the

national, local infrastructure attaches great importance to and vigorously promote green ,

low-carbon , environmentally friendly construction industry development opportunities, but

also facing increasingly fierce market competition and competing suppliers , bargaining

power of buyers market dramatically threat. Third,the use of the theory of the value chain

within the company carried out a detailed analysis of environmental analysis reveals that

enterprises currently have brands, materials , human resources, organizational resources and

other advantages, but there is also need to further improve the efficiency of the operations of

other issues .

Taking these three aspects of analysis, SWOT analysis to build a business model,

modeling through SWOT analysis, proposed a differentiated basic competitive strategy and

the “ vertical integration,related diversification, the company level development strategy.

Determine the future development of the company 's ultimate goal ■— to build China's

first-class western prefabricated building integrators. After farther analysis of the target,

proposed a ” dual-core, wings, double support ” strategic guiding ideology. Dual-core refers

to the core of efforts to build manufacturing capacity and R&D capabilities ; wings means

doing Chengdu,Chongqing, two regional markets,to achieve Chongqing market connubial ;

double support refers to the traditional product upgrades and new product development, and

use your legs to move quickly .

Finally, companies should focus on doing the nine strategic security measures: 1. Adjust

the existing organizational structure ; 2 . Strengthen the system and process construction ; 3 .

Strengthen human resource development ; 4 . Reconstruction internal business value chain ;
