F 集团是一家国际一流的代工企业,其生产的产品跨度非常广。其下属的 N
分公司是一家生产企业级网络产品和消费性网络电子产品为主的代工制造企业.
但因其生产管理的个性特点,业界没有通用管理软件,所以 N 公司在生产管理
的许多方面都是采用手工操作方式.但落后的手工操作已无法为企业提供国际
竞争力,甚至成为发展瓶颈。因此,以表面贴片生产改善为核心的工序和产能
瓶颈是生产管理流程优化的好的切入点。
本论文以 N 公司电子贴片(Surface Mask Technology,SMT)生产管理机制优
化方法,过程和实施为基础进行撰写的。基于 N 公司现状,找出其存在的问题
和可提升的管理空间,再进行流程整改和提出更优化的管理流程并针对性的系
统化。此方案解决了 N 公司的多方面问题。 一:在长期产能粗规划,建立了一个
专门针对 SMT 生产特性的产能规划计算方程式,再将这个方程程序化,使得用户
可以自动获得按月或按周计算的产能需求计划;二:在日精细化排程方面,基于
约束理论(Theory of Constrain), 利用流程仿真方法,实现了生产排程的自动
化,而且,还开发了一个方便修改自动化排程结果的人机对话排程电子白板,实
现自动化与人工干预相结合;三:在生产现场的广告牌式物料方面,根据生产排
程的结果,结合产品物料清单(Billing of Material,BOM),自动产生拉料计划,
尽可能地减少生产现场的物料数量,从而提高了生产现场空间的利用率。
通过此改善方案在 N 公司成功实施,提高了生产管理的标准化和信息化程
度,管理水平和工作效率,增强了企业在 SMT 这一块的核心竞争力。本文的问
题解决方法和方向在同类企业的生产管理优化方面,应有一定的参考意义。

In The extremely prosperous age of electronic consumer products, it is a great
challenge to the management technology of electronic manufacture. How to
improve the efficiency of production How to improve the quality of products
How to improve the precision of management All of those are common subjects to
every electronic manufacture company. Information technology is a crucial way to
solve those problems.
F Group is a world-class foundry company; its products span very wide
branches. One of its subsidiaries, N company, is majoring in making enterprise-class
networking products and consumer electronics network products. However, based
on the personality characteristics of the production management, there is no
universal management software for this industry, so, in many aspects ,the N
company production management are based on manual mode of operation. To face
the rapid development in the globalized economy competition, the backward manual
management has been unable to enhance the international competitiveness for the
enterprise, and even become the bottleneck of the development. To establish
operability suitable for the actual production information system is imperative, but
in the manufacturing of electronic assembly, SMT is not only the core processes and
capacity bottlenecks, but also the core part of the fixed assets, it is wise to take this
part of the production as an entry point to management enhancement.
This thesis is based on the N company Surface Mask Technology (SMT)
production management mechanism optimization methods, processes and
implementation to identify its problems and improve management, and then to rectify
process and optimize management processes. These new processes will be
systemized to solve many aspects of problems of N company. First: In the long-term
capacity rough planning, to establish a special planning linear equations for
production for SMT characteristics and then to systemize the linear equation s, as
long as users can input a long-term market demand, coupled with predictive
maintenance basic data of a good product, users can automatically carry out the
systematic monthly or weekly production capacity requirements planning accurately
and fast; Second: to make a fine production schedule, based on TOC (the theory of
