摘要
K公司是S集团下属的一家知名的PCB (印刷线路板)机械钻孔加工商,其主要业务
是PCB (印刷线路板)机械钻孔加工和配套服务,拥有200台机械钻机,是中国大陆最大
的机械钻孔公司之一,本文主要通过对PCB钻孔加工企业K公司的研究,针对现场生产的
物料管理及流程管理,运用精益生产方法和各种测试,降低物料生产成本,优化生产流
程,通过对生产物料钻刀及垫板等物料的研究,提高物料性能或优化使用方法,从而提
高物料的使用寿命,降低生产成本。通过现场流程的改善,提高了公司的工作效率,降
低了工伤事故的发生。

本文运用精益生产最核心的理论,通过观察K公司机械钻孔的主要成本构成及现场
搬运流程,提尚K公司物料的利用效率,减少物料浪费;减少物品的搬运流程,提局工
作效率和降低搬运造成的浪费。可以为K公司节省了大量的人力物力,在如今经济危机
的阴影下,为公司度过难关,提升竞争力,提出了可行有效的改善方案。也为公司其它
项目的优化提供了实际的案例,为K公司的成本进一步降低指明了改善的方向。

通过精益生产的实施使公司成本得到了极大的改善,大大减少了不必要的浪费,主
要有:钻刀物料成本可以节约540. 28万元/年;垫板成本节约46. 08万元/年;公司生产
运转效率大大提升,杜绝了工伤事故的发生。

Abstract
K company is a subsidiary of the group S famous in PCB (printed circuit board)
mechanical drilling processors, its main business is PCB (printed circuit board) mechanical
drilling and supporting services, with 200 drill machines, is one of the Chinese mainland's
biggest mechanical drilling company, this article mainly through to PCB drilling enterprise K
company research, in view of production material management and process management, the
use of lean manufacturing methods and various test,reduce material production cost,
optimizing production process, and through the production material drill tool and plate
material such as research, and improve the material performance or optimization method of
use, so as to improve the service life of materials, reduce the production cost. Through the
process improvement, to improve the company's working efficiency, reduce the injury
accident.
This paper uses the lean production the most core theory, through the observation of K
company mechanical drilling main cost structure and the process, improve company K
material utilization efficiency, reduce material waste,Reduce material handling process,
improve work efficiency and reduce the waste of handing. For K company can save a lot of
manpower and material resources in today under the shadow of the economic crisis, the
company through a difficulty, to enhance their competitiveness, and put forward the feasible
and effective improvement scheme. Also for other company project optimization provides a
practical case, for K company's costs could reduce further points out the improvement
direction.
Through the implementation of the lean production company cost has been greatly
improved, greatly reduce the unnecessary waste,basically have: drill tool material cost can
save 5402800 yuan/years. Underboarding makings cost saving 460800 yuan/years. The
company production operation efficiency greatly ascend, eliminate the injury accident.
