摘要
流程优化是对现有工作流程的梳理、完善和改进的过程,通过取消、合并、重组
和简化等方式达到提高工作质量、提高工作效率、降低成本等目的,从而保持企业
的竞争优势。

随着快速消费品的市场竞争越来越激烈,这类产品在生产效率和成本控制方面的要
求也越来越高。A 公司的日化产品(包括个人护理产品、家居护理产品和美容化妆品)
作为快速消费品,在控制生产效率和成本方面也面临同样的挑战。理化检测作为日化产
品生产过程中一个重要的质量控制程序,其检测时间的长短直接影响到 A 公司日化产品
的生产时间和生产效率。如何在满足 A 公司产品质量的前提下,缩短日化产品理化检测
时间,从而提高生产效率和降低生产成本,对于 A 公司提高日化产品的市场竞争力是一
个非常重要的问题。

本文主要采用案例研究和分析的方法,针对当前 A 公司日化产品理化检测时间(130
分钟)超过生产计划要求(120 分钟)的现状,在查阅文献欧亿·体育(中国)有限公司和实地调研的基础上,
运用流程优化的理论,通过流程图分析法、关键路径分析法、ECRS 分析法、鱼骨图分
析法和数据统计图表法等工具,深入分析 A 公司日化产品理化检测流程中存在的问题,
并提出了该检测流程优化的具体需求。根据分析得到的流程优化需求,本文以将 A 公司
日化产品理化检测流程时间缩短在 120 分钟之内为目的,通过信息自动化、优化工作安
排和添置检测设备的方法,提出了 A 公司日化产品理化检测流程的优化方案。通过对检
测流程优化后的效果分析,优化后的 A 公司日化产品理化检测时间缩短到了 90 分钟,
完全达到了对该检测流程进行优化的目的。同时,本文也对 A 公司日化产品理化检测流
程优化的持续改进提出了建议。

本文对 A 公司日化产品理化检测流程优化进行的研究和得出的结论,对于企业实验
室的产品检测进行流程优化有一定的参考价值与借鉴意义。

ABSTRACT
Process optimization is to summarize current process and make improvements through
the methods of elimination, combination, rearrangement and simplification. It helps
enterprises maintain their competitive advantages by improving working quality, enhancing
working efficiency and reducing cost etc.
In the competitive Fast Moving Consumer Goods (FMCG), the requirements to control
production efficiency and cost are much higher than before. As FMCG products, the A
Company’s daily chemical products including homecare, personal care and cosmetic products,
encounter the same challenges in terms of production efficiency and cost control. Chemical
and physical inspection is one of the important quality control processes for daily chemical
products, the inspection time impacts on production time and efficiency directly. It is no doubt
that how to shorten the chemical and physical inspection time on the basis of ensuring the
good product quality is very important for A company.
This paper mainly adopts the method of case study, aiming at the problem existed in A
company, which its current chemical and physical inspection time is 130 minutes whereas the
production planning’s requirement is 120 minutes. By searching literature, investigating on
site, applying process optimization theory and using kinds of tools such as flow chart analysis,
critical path analysis, ECRS analysis, fish bone diagram, data statistic etc., the problems and
root causes in current inspection process are analyzed and identified, thus come up with the
detailed needs to optimize this inspection process. Based on the defined optimization needs,
this paper is targeting to reduce the chemical and physical inspection time for A Company’s
daily chemical products to less than 120 minutes, and provides the optimization solutions in
the aspect of informative automation, working arrangements optimization and new equipment
acquisition plan. In contrast with before and after inspection process optimization, the
inspection time of optimized chemical and physical inspection process is shortened to 90
minutes, which reaches and exceeds the original target.
In addition, this paper gives some suggestions to continuous improvements afterwards。。。
