近些年来,随着企业中高层对企业内部管理重要性认知的提升,越来越多中小型企 业对绩效考核的重视程度也逐渐提高。但中小企业受自身规模、理念等因素局限性的制 约,绩效考核成效往往不尽人意,解决在绩效考核中遇到的棘手问题,最大限度发挥员 工潜能,是很多中小企业面临的一个重要难题。 本论文以TS公司为研究对象,首先运用文献研究法,简述了绩效考核体系的基础 理论知识。其次通过问卷调查法和访谈法,调查、分析TS公司现行绩效考核实施的情 况,发现TS公司绩效考核存在以下问题:第一,绩效计划的制定缺乏有效沟通,员工 对绩效计划的认知度低,绩效计划目标制定不合理;第二,绩效考核周期过长,考核指 标设置不科学、指标选取比较单一;第三,缺乏绩效评估后的沟通反馈机制;第四,绩 效结果应用单一。在对TS公司绩效考核存在的问题进行归纳总结的基础上,根据TS 公司的发展战略和目标,提出了优化TS公司绩效考核体系的具体建议:第一,公司在 制定绩效计划时,积极争取各级人员多方参与,共同沟通、讨论并达成共识,对全体员 工进行绩效考核的宣传和培训,使公司人员对绩效考核有一个统一的正确认识;第二, 根据留学欧亿·体育(中国)有限公司淡旺季的特征优化了考核周期,使用KPI工具,不同的岗位采用不同的考 核指标,更能反映员工绩效;第三,建立有效的绩效沟通反馈机制,帮助员工明确工作 目标,改进工作行为,提高工作效率和技能;第四,建立有效的激励机制,多维度强化 绩效结果的应用,充分发挥引导员工行为、激励员工的作用。并为确保优化方案的顺利 实施,提出了落地的保障方案。 本文对TS公司绩效考核体系进行了优化和改进,提升了TS公司的整体绩效,并 为同类企业的绩效管理具有一定的参考价值。 关键词:中小企业;留学机构;绩效考核;优化 研究类型:专题研究 ABSTRACT Inrecentyears,duetotheincreasingawarenessoftheimportanceofinternal management,moreandmoresmallandmediumenterpriseshavepaidmoreattentionto performanceappraisal.Butthesmallandmedium-sizedenterprisesbyitsownsize,concept andotherfactorsconstraints,theeffectivenessofitsperformanceevaluationisoften unsatisfactory.Therefore,itisanimportantproblemformanysmallandmedium-sized enterprisestosolvetheknottyproblemsinperformanceappraisalsoastomaximizethe potentialofemployees. Inthispaper,TSCompanyistakenastheresearchobject.Firstly,thebasictheoretical knowledgeofperformanceappraisalsystemisbrieflydescribedbyusingthemethodof literatureresearch.Secondly,throughquestionnairesandinterviews,thispaperinvestigates andanalyzestheimplementationofcurrentperformanceappraisalinTSCompany.Inthis process,thispaperfoundthatTSCompany'sperformanceappraisalhasthefollowing problems:First,theformulationofTSCompany'sperformanceplanlackseffective communication,employees'awarenessoftheperformanceplanislow,andtheformulationof performanceplanobjectivesisnotinconformitywiththeroutine.Second,theperformance appraisalcycleistoolong,theappraisalindexsettingisunscientific,andtheindexselection isrelativelysingle.Third,theperformanceplanlacksacommunicationandfeedback mechanismafterperformanceevaluation;Fourth,theapplicationofperformanceresultsis relativelysingle.AftersummarizingtheproblemsexistingintheperformanceappraisalofTS Company,thispaperputsforwardspecificsuggestionsforoptimizingtheperformance appraisalsystemofTSCompanyaccordingtothedevelopmentstrategyandobjectivesofTS Company.First,theCompanyshouldactivelyinvolvealllevelsofpersonnelinthe formulationoftheperformanceplanandjointlycommunicate,discussandreachaconsensus. Fourth,thecompanyshouldestablishaneffectiveincentivemechanismtostrengthenthe applicationofperformanceresultsinmultipledimensions,soastogivefullplaytotheroleof guidingemployeebehaviorandencouragingemployees.Inordertoensurethesmooth implementationoftheoptimizationplan,thecompanyshouldputforwardaguaranteeplan forlanding.
