I - 摘要 2015年国家提出供给侧结构性改革以来,煤炭企业经营管理普遍进入寒冰期。 本文以蔚州公司下属崔家寨矿的一个科级单位——煤储中心为研究对象,通过对其 生产中存在的运营成本高、现场管理混乱、人员工作积极性低等企业成本耗费高、 效率低下等实际问题进行深入分析,应用精益生产方式准时制生产(Just In Time, 以下简称“JIT”)中相关理论,制定出针对性方案,并通过预计达到的效果分析, 证明了对煤储中心实施的精益生产方式能有效解决煤储中心的现存问题,达到预定 的目标,为蔚州公司降本增效、提高企业竞争力提供助力。 首先,论文介绍了精益生产方式的相关理论,并就论文需要使用的精益化生产 方式中准时制生产(JIT)理论构架进行了阐述,并就本文中需用到的均衡生产、5S 管理及自働化等理论进行了重点说明。 其次,介绍了蔚州公司崔家寨矿煤储中心生产现状,并对生产中存在的效率低 下,明显增加成本的实际问题如:运营成本高、现场管理混乱、人员工作积极性低 等进行了深入分析,通过日常统计数据分析及现场观测等方法,深入剖析出引发这 些问题的具体原因,为下一步制定针对性措施奠定了基矗 再次,根据煤储中心的实际情况,通过应用精益生产方式JIT理论中均衡生产、 5S管理、自働化等相关理论,对煤储中心存在的问题有针对性地制定出均衡生产方 案、现场管理方案和自働化方案,并通过对实施效果的预评估,证明采用精益生产 方式制定的各项精益生产方案能够解决实际问题,达到预定的降低企业运营成本、 减少资金浪费,提高生产效率及员工工作积极性等目标。 最后,结合企业当前状况,制定了确保该项目实施的五大保障,即战略保障、 硬件设施保障、人力资源保障、制度保障、协调调度保障,这些保障能够使该项目 在煤储中心顺利开展。 关键词:煤储中心;精益生产;JIT;均衡生产 燕山大学工商管理硕士学位论文 - II - Abstract Since the supply-side structural reform was proposed by the state in 2015, the operation and management of coal enterprises have generally entered an icy period. Based on the state of Yuzhou company subordinate cui village coal mine a department-level unit - storage center as the research object, through the existing in the production of high operating costs and site management confusion, low staff's work enthusiasm, influence enterprise actual problem such as high cost and low efficiency analysis, application of lean production mode in the just-in-time (JIT) production related theory, make a plan, and through the analysis of the effect is expected to reach, proved that the coal storage center on the implementation of the lean production mode can effectively solve the existing problems of coal storage center, to the expected target, authors for wei state company efficiency, enhance the competitiveness of enterprises to provide power. Firstly, the paper introduces the theory of lean production mode, and explains the theoretical framework of just-in-time production (JIT) in the lean production mode that needs to be used in the paper, and highlights the theory of balanced production, 5S and automation that needs to be used in this paper. Secondly, the paper introduces the production status of the coal storage center in Cuijiazhai mine of Yuzhou company, and analyzes the actual problems existing in the production, such as high operating cost, chaotic on-site management and low enthusiasm of staff, and finds out the specific causes of the problems, which lays a foundation for the next step to develop targeted measures. Thirdly, according to the actual situation of coal storage center, lean production method by applying the theory of JIT in the balanced production, 5 s management, automation and relevant theory, on the problems existing in the coal storage center is to develop a balanced production plan, site management and automation solution, and through the implementation effect of pre-assessment, shows that the application of lean production methods to develop the lean production scheme can solve practical problems, to reduce business operating costs, reduce the waste of funds, improve the production efficiency and staff's work enthusiasm and other targets. Finally, based on the current situation of the enterprise, five guarantees are formulated to ensure the implementation of the project, namely, strategic guarantee, hardware guarantee, human resources guarantee, system guarantee and coordination and Abstract III - scheduling guarantee, which can make the project carry out smoothly in the coal storage center.
