随着全球经济发展,汽车市场量级倍增,各大汽车厂家投入更多的资金用于 新技术、新产品的研发,来抢占市尝提高竞争力、满足世界市场日益增长的多 样化的需求。但在研发汽车新产品的过程中需要大量的人力、物力和时间,汽车 欧亿·体育(中国)有限公司的项目进度管理应运而生。可面对越来越复杂的实际生产和科技发展状况, 工作分解结构加甘特图等传统的项目管理方法已经很难满足企业发展战略要求。 因此,在汽车欧亿·体育(中国)有限公司实际生产中使用重视资源约束关系的关键链技术显得十分重要。 本文从项目背景出发,基于项目进度管理理论的理论基础与一线访谈信息, 分析了国内外关于识别关键链和设置缓冲区的现状和成果,以南京泉峰公司汽车 花键轴研发项目为研究对象,发现当前项目进度管理存在的问题:项目运用串行 的管理模式,实施过程中关键路径模糊;在项目进度控制过程中,忽略了“学生 综合症”以及资源冲突等因素的影响;由于欧亿·体育(中国)有限公司及客户的特殊性,忽略了项目关 键里程碑及忽视项目进度计划导致项目安全时间浪费等。在将汽车花键轴研发项 目运用关键链技术进行进度管理后,项目工期明显缩短,项目总成本降低,为后 续整机工作节省了充足的时间,超出客户预期指标,该订单为公司打开德国市场 的幕布。除此之外,为保证关键链技术在项目实施中能够顺利推进提出三点管理 保障措施:1、由于工期缩短,项目整体成本降低,成本得以优化;2、将项目管 理模式改为强矩阵型,项目经理有权在本权限范围内调动相关资源;3、公司组 织架构项目为导向,项目经理对项目负责。 现阶段,面对全球全工业自动化生产趋势,公司核心部件还是采用人配合数 控车床的传统机械加工方式。对比德国、日本等成熟的机加工生产线,在高自动 化的背景下,仅用4人力每天加工生产的零部件生产数量,与我公司22人力配 35台机床所加工生产的数量相等。因此,传统的机加工厂家需要积极的改造自 动化生产线,在产品稳定后,应慢慢用更高精度的自动化投入到一线生产中去。 随着国家在工业4.0方面战略方面的推进,伴随着大数据、人工智能、3D打印 等技术的成熟稳定与发展,无论在模具制造还是工艺生产均会有质的飞跃,未来 生产线一定会更加趋向于数字化生产,会更加智能化、精确化。 关键词:关键链技术,缓冲,资源约束 MBA学位论文 作者:张雍蓉 基于关键链技术的汽车花键轴研发项目进度管理优化研究 II PROGRESS MANAGEMENT OPTIMIZATION OF AUTOMOTIVE SPLINED YOKE RESEARCH AND DEVELOPMENT PROJECT BASED ON KEY CHAIN TECHNOLOGY Abstract With the development of the global economy, the automobile market has doubled in magnitude, and major auto manufacturers have invested more in research and development of new technologies and new products to seize the market, improve competitiveness, and meet the growing diversified needs of the world market.
