我国是传统制造业的大国,制造业对我国国民经济发展的过程中起到不可或 缺的作用,对实现中华民族伟大复兴具有强烈的现实意义。在国际化竞争越发强 烈的情况下,全球经济都期待着中国经济的强力支撑,我国制造业也面临着艰巨 的任务。精益化管理正是对制造业现场改善的一柄利器,运用精益化管理的思想 改善管理模式,挺高运营以及管理效率,进而降低成本,最终带动企业利润的提 升,迎接新的挑战。W电子公司作为一家国资背景的老牌军工企业,生产管理方 面也面临着巨大的挑战,原有的生产模式有诸多的问题,如果不能快速做出调整, 企业今后的生存也会有很大的危机。 在企业面临如此状况的情况下,W电子公司成立了精益化办公室,在公司领 导层的支持下,对公司整体尤其以生产车间为主,进行精益化改革。以期取得良 好的结果。 本文首先阐述了精益化管理的起源和发展过程;其次介绍了公司可以采用的 相关精益化管理方法,并深入生产一线做调研,用精益化管理的方法去分析企业 遇到的问题;然后,通过精益化管理的手段从车间入手,对生产过程中的各个环 节进行改革,分析了W电子公司存在的问题,经过调研发现,W电子公司在车 间现场管理、物料管理、产品齐套性和产品交货周期等方面有重大问题,对公司 的生产经营有严重影响;最后,提出了切合实际的改革方案,制定了具体的实施 方案,并对产生的效果进行了评价分析。 关键词:精益化管理,制造业,车间管理 II ABSTRACT China is a big country in traditional manufacturing industry, which plays an indispensable role in the development of national economy in China and has a strong practical significance for the realization of the great rejuvenation of the Chinese nation. With the increasingly intense international competition, the global economy is expecting strong support from China's economy, and China's manufacturing industry is also facing a difficult task. Lean management is a powerful tool for the field improvement of manufacturing industry. The idea of lean management can be used to improve the management mode, improve the operation and management efficiency, reduce the cost, and finally drive the improvement of enterprise profits to meet new challenges. As an old military enterprise with a national capital background, W Electronics Company also faces great challenges in production management. There are many problems with the original production mode. If the adjustment cannot be made quickly, the company's future survival will also be in great crisis. Under such circumstances, W Electronics Company has set up a lean office. With the support of the leadership of the company, it has conducted lean reform on the whole of the company, especially on the production workshop. To achieve good results. This thesis first expounds the origin and development of lean management. Secondly, it introduces the relevant lean management methods that the company can adopt, conducts research in the front line of production, and analyzes the problems encountered by the company with the lean management method. Then, by means of the lean management, from the perspective of the workshop, the production of each link in the process of reform, analyzes the problems of W electronics co., through the survey found, W electronics at the scene of the workshop management, material management, product packaging and product delivery cycle, have a major problem, has serious influences on the production and operation of the company; At last, the thesis puts forward the practical reform plan, formulates the concrete implementation plan, and evaluates the results.
