- I - 摘要 “精益”是现代企业流行的一种管理方式,担负着为企业减少浪费,提高员工 工作效率的重要任务。它对企业降低成本,提高劳动生产率、实现战略目标都有重 要的意义。本文对物料供应管理的研究背景和意义进行了介绍,学习国内外相关文 献,介绍了精益供应链的概念、观点、主要工具及方法。 首先,本文选择生产加工型企业 H 公司工作为研究对象,采用理论分析的方法, 对精益供应链相关理论进行阐述。主要包括精益供应链概念、精益供应链的方法和 成功理论、精益化理论等模型工具,结合 H 公司具体情况使用工具进行优化。通过 梳理计划管理、采购管理、仓储管理、生产配送的实施过程,来促进整体供应链的 进一步完善。 其次,通过对 H 公司内部精益供应链的剖析和研究,遵循发现问题、分析问题、 解决问题的思路,确定 H 公司内部精益供应链的问题,利用精益思想对 H 公司内部 供应链进行将其层层分解,依次分析计划管理、采购管理、仓储管理、生产配送环 节,以此来确定分析重点。 再次,本文结合 H 公司内部精益供应链的现状,运用理论工具如 ABC 分类法 重新定义重点物料、VSM 重新梳理流程、“水蜘蛛”准时配送等理论,来改进计划 管理、采购管理、仓储管理、生产配送的实施过程,制定促进整体供应链进一步完 善的优化方案的,并将实施方案进行推广。 最后,提出方案实施的保障措施。提出合理的保障措施,固化流程制度,实施 客户满意度调查制度,保证优化方案的顺利实施。 关键词:精益供应链;ABC 分类法;VSM燕山大学工商管理硕士学位论文 - II - Abstract "Lean" is one of a management philosophy derived from Toyota in Japan. It is also a popular management method and undertakes reducing waste and cost, improving the efficiency of employees, and achieve strategic goals in modern enterprises. This article introduces the research background and significance of material supply management, studies related documents in China and abroad, understands the theory of new product introduction and material supply, introduces the concept and opinion of material supply management, and summarizes the main tools and methods. Firstly, this article chooses production and processing enterprises H as the research object. It uses the method of theoretical analysis to elaborate the relevance theory of lean supply chain. This article optimizes H company regarding the current specific situation, applies the lean supply chain concept, lean supply chain method and success theory, lean theory and other model tools. To improve of the supply chain further,this article optimizes the process of planning management, purchasing management, inventory management, storage management, production and distribution. Secondly, by analyzing and studying the H company's supply chain, we identify the H company lean supply chain problem by recognizing problems, analyzing problems and solving problems, using the lean idea to improve H company's supply chain. This article designed H company's supply chain system based on the company's strategic objectives, and analyze the forecast management, procurement management, inventory management, storage management, production and logistic process in order. Then, determining the evaluation focus by above analyzing result. Thirdly, regarding the current situation of H company's lean supply chain, this article uses the theory tools ABC classification, VSM and the theory of water-spider-deliver-on-time to improve the implementation process of plan management, purchase management, inventory management, storage management, production distribution and delivery, promote the further improvement of the whole supply chain optimization proposal design and popularize.Abstract - III - Finally, this article comes up with the supporting measures of proposal implementation. This article comes up with the reasonable supporting measures, confirming the process and rules, implementing customer satisfaction survey system to ensure the smooth implementing of the optimization proposal.
