摘 要
供应链管理理念出现于二十世纪八十年代,因其在压缩库存、降低成本,改善
为顾客服务水平等方面所开辟的广阔空间倍受注目,在发达国家迅速兴起。随着社
会的不断发展,特别是最近十几年以来,市场竞争已从企业与企业之间的竞争转变
为供应链与供应链之间的竞争,要快速响应用户需求,仅凭单个企业生产,实现精
益化已远远不够,因此必须将精益生产的思想扩展到整个供应链中去。如今,在精
益生产方式及精益物流理念不断成熟的情况下,一个全新的、面向最终客户的精益
供应链管理方式也在悄然兴起并逐渐走向成熟。
本文研究目标是 L 公司在精益生产的前提下,以核心制造商为主体,通过对客
户现实需求的周别、集装箱别订单的管理,从生产平准化,精益部品供给和精益物
流三个方面来实现供应链的一条龙管理。具体的作法是结合 L 公司的实际,对从客
户那里接收的订单进行细化管理,以一个最小运输单位(一个集装箱)为对象来安
排生产。生产后产品下线不在进入仓库,而是直接装入正等待的集装箱中,然后直
运给零售商。摒弃原来产品下线后移动到仓库,从仓库中装箱,然后经由工厂将货
物发送给经销商,经销商再发给分销商,分销商再发给各地区的零售商的物流体系,
形成对整个供应链的精益管理,使产品供给过程中的浪费最小化,从而达成 L 公司
为顾客创造价值的经营理念,实现生产企业,经销商,顾客三方共赢。
本文首先论述了精益供应链管理的背景,内涵和面临的挑战,然后以客户需求
为向导,阐述了在精益生产基准上平准化生产的定义,以及要实现面向实际需求的
平准生产必须要解决的两个问题:1.品质确保 2.减少型号切换时间。本文着力通过
3 元次鱼骨图分析和管理细化等方法来推进平准化生产体系并解决实际所面临的问
题,然后以此为基础描述了要实现这种生产方式必须要具备的精益部品供给的特
点,以及如何构建与外协公司的关系并对其管理和评价。并最终在此基础上通过流
程再造等方法构建产品下线后的直装入和直运体系,从而达成生产、仓储及物流成
本最小化,降低产品成本,增强产品竞争力。最终实现运用精益思想将外协公司、
制造商、分销商以及客户有机地整合并形成利益共同体,使供应链整体效益最优。

ABSTRACT
The supply chain management appeared in the 1980’s, because of its outstanding
performance in compression of inventory, reduce cost, improve customer service by
more and more attention and in the developed world grew rapidly. With the continuous
development of society, the market has changed the competition among enterprises to the
competition among supply chains. To respond the customer's needs fast lean thinking
must be expanded to the whole supply chain. Now lean production and lean logistics
concept gradually matures, A new and end customer oriented lean supply chain
management way also in emerging and maturing.
The dissertation research is under the premise of lean production, with the core
manufacturers as the main body, through to the customer real needs management of
weekly order and container order, from three aspects of the leveling of the production,
lean parts supply and lean logistics, to achieve one-stop supply chain management. Then
concrete practice of L Company. Refinement order management of received from
customers, with a minimum transportation units (one container) to arrange the production.
Finished goods is not entered the warehouse, but directly loading into containers are
waiting for, and direct shipment to retailers. Abandon logistics system that the original
product is moved to the warehouse after finished, stuffing from the warehouse, and then
through the factory to send the goods to dealers, distributors and retailers, Minimize
waste in the process of product supply, create production enterprise, dealers, customers
tripartite win-win situation.
At first, This dissertation discusses the background, connotation and challenges of
lean supply chain management, and then take the customer demand for guides,
expounded leveled production definition base on the lean production and must be solved
two problem to achieve leveled production: 1. Ensure Quality 2 reduce the model change
time. Then on this basis, described in order to realize this production ways must be have
characteristics of the product supply, and how to build relationship with supplier and its
management and evaluation. And finally on this basis, through process optimization
method to build the system of direct loading and direct shipment after product
finished .to make lean supply chain.
