摘要
随着信息技术和网络化的快速发展，传统的软件项目开发过程愈发难以响应
市场的飞快变化。软件市场竞争进入白热化阶段，轻量型的敏捷项目管理方法较
传统瀑布型项目管理方法有更多的优势，敏捷软件项目管理方法强调以人为本的
价值观，注重团队成员的充分沟通，而不是呆板的依赖文档，其快速响应市场的
增量性迭代开发的特点，得到了越来越多的企业青睐。
DZ公司是国内知名的金融信息服务商，自成立以来始终致力于为投资者提
供金融数据产品和金融解决方案，方便其及时、全面、精确的获取财经信息服务。
伴随公司覆盖的业务不断增加，客户需求呈现爆发式增长，产品研发部门面对繁
重的开发任务，许多软件项目管理问题也逐渐显现出来，传统软件研发效率低下，
难以满足日益增长的市场需求变化。敏捷开发方法的特点对于解决 DZ公司目前
面临的问题有显著的优势，如何借助 Scrum方法帮助 DZ公司软件项目成功的转
型为敏捷项目管理成为一个重要且值得研究的问题。
通过对软件开发、敏捷迭代、Scrum方法的应用和敏捷项目管理等大量的文
献欧亿·体育（中国）有限公司进行查阅和研究，对 Scrum敏捷项目管理模型有了一定的理论认识。本
文的开始介绍了 DZ公司的背景和 YJT软件项目的产品简介，通过 YJT项目回
顾会议纪要和访谈项目组团队成员，整理分析了 YJT项目当前存在的软件项目
管理问题，依据这些问题并结合 DZ公司的现状，运用Scrum敏捷开发方法，
DZ公司从 YJT软件项目的组织架构、管理流程、产品需求、开发过程、测试过
程以及产品交付效率等几方面总结出一套可以实施的敏捷软件项目管理优化方
案，最后对实施效果进行分析。从实施结果看，软件产品交付质量，项目进度和
项目管理效率等都有了很大的提升。
实践表明，Scrum敏捷项目管理的效率高，能快速响应市场需求，提升产品
竞争力。与此同时，Scrum敏捷迭代过程极大提升了团队成员的协作能力。这不
仅增强了团队持续优化敏捷项目管理的信心，更增加了高层管理者将这套敏捷实
践模式推广到公司的其他软件项目的决心。本文对于正在考虑软件项目管理从传
统开发模式转型为敏捷开发模式的企业有一定的参考和借鉴作用。

Abstract
With the rapid development of information technology and networking, the
traditional software project development process is increasingly difficult to respond to
the rapid change of the market. Software market competition entered the white-hot
stage, lightweight agile project management methods than traditional waterfall project
management method hasmore advantages, agile softwareproject management
method to highlight the people-oriented values, pay attention to team members to
fully communication, rather than a dull on documentation, the fast response market
incrementaliterativedevelopment characteristics,Hasbeenmoreandmore
enterprises favor.
DZ Company is a well-known financial information service provider in China.
Since its establishment, it has always been committed to providing financial data
products and financial solutions for investors to facilitate their timely, comprehensive
and accurate access to financial information services. With the continuous increase of
the company's coverage of business, customer demand shows explosive growth,
product RESEARCH and development department is faced with heavy development
tasks, related softwareproject management problemshave gradually emerged,
traditional software research and development efficiency is low, it is difficult to meet
the growing market demand changes. Thecharacteristics of agile development
method have significant advantages to solve the problems DZ Company is currently
facing. How to use Scrum method to help DZ company successfully transform
software project into agile project management has become an important and worthy
of study.
Through consulting and studying a large number of documents such as software
development, agileiteration,application ofScrum methodand agileproject
management, a certain theoretical understanding of Scrum agile project management
model has been obtained. At the beginning of this paper, the background of DZ
Company and the product introduction of YJT software project are introduced.
Through the project review meeting minutes and interviews with the team members of
YJT project team, the existing software project management problems of YJT project
are sorted out and analyzed. According to these problems and combined with the
current situation of DZ Company, Scrum agile development method is applied. DZ
