I 摘要 随着新兴技术的变化与革新，伴随着激烈的市场竞争，技术型企业不仅面临着 研究开发的技术压力，同时也面临着研发周期的时间压力，以缩短产品面市的时间， 赢得市场先机。其发展与进步，离不开研发管理效率的提高，而研发管理效率的提 高离不开高效率和较合理性的管理流程。作为能够完善并保证研发顺利完成的重 要保障之一，本论文所要讨论的重要内容就是用科学系统的方法来更高效的优化 研发管理流程。 本文以D公司的项目研发管理流程为例，阐述了D公司项目研发管理流程的 现状，针对研发管理总流程、管理模式以及决策机制进行了概述分析，通过实际的 可量化的数据来提出目前管理的问题点，效率低、成本高。在此基础上，采用问卷 调查法分析D公司在开发组织结构、立项评审、实施流程、节点评审流程以及项 目研发管理过程中信息沟通流程五个方面存在的问题点及其原因分析。再本着提 高效率降低成本的目标，以简单化、系统化和整体最优化为原则，进行流程优化方 案设计。 最后，本文通过提出需获得的实施支持、建立健全员工培训体系、建立完善的 考核激励制度、制定完善公司项目研发的流程标准、以及搭建项目研发管理的信息 化平台来保障流程优化方案的落实执行。在论文的最后部分，对此次研究进行了概 括性的总结且根据实际的状况提出了本论文能够带来的具体的实践意义，也相应 的总结并提出了论文的不足和需要进一步研究的地方。 关键词：研发管理，集成产品开发管理，流程优化 ABSTRACT II ABSTRACT With the rapid development of science and technology and fierce marketing competition, technological enterprises encountered challenges not only from the upgrade of technology, but also from the cycle time of R&D, in order to reduce the time-to-market of product to win the market. Its development and progress are closely connected to the improvement of R&D management efficiency. And the improvement of R&D management efficiency does depend more and more on the efficient and reasonable R&D management process. Therefore, a sound R&D management process is a key factor for the success of R&D. How to optimize the R&D management process and improve the efficiency of R&D management through scientific methods is the main content of this paper. Taking D company as an example, this paper summarizes its current R&D management process situation, including its overall R&D management process, management mode and decision-making mechanism, to indicate the existing problems through data about the efficiency and cost. And by employing investigation and questionnaire survey methods, the paper discovers the problems and reasons in the current R&D management process of D Company, including the organizational structure of R&D management, the evaluation process of project schedule, the implementation process of project plan, the evaluation process of project R&D milestones, and the information communication process in the process of project R&D management. On the basis of simplification, systematization and overall optimization, solutions are designed properly to improve R&D efficiency and reduce R&D cost. In order to guarantee the implementation of the process optimization plan, a series of actions are proposed: to obtain implementation support to reduce the obstacles, to establish and improve the staff training, assessment and incentive system, to establish and improve the process standards of the R&D project, and to build the information platform for R&D project management. Finally, the paper summarizes the research on the optimization of R&D management process of D Company, puts forward the practical significance of the research, and points out the weaknesses and future prospects.
