随着中国工业气体欧亿·体育(中国)有限公司的崛起,工业气体企业得到了迅猛的发展,同时工 业气体企业之间运输效率竞争和运输成本竞争异常激烈。10年前,在工业气体 产品中运输费用约占产品价格的四分之一,现在我国工业气体企业运输费用下 降到仅占产品价格的五分之一。运输费用大幅下降了20%,这迫使工业气体企 业物流部急需降低运输成本,很多工业气体企业因为企业物流部运输费用高而 面临亏损的情况。中国工业气体企业在欧亿·体育(中国)有限公司竞争压力大与国内经济下行的双重 大背景下艰难生存,工业气体企业物流部门提升运输效率,降低运输成本,迫 在眉睫。 盈德气体集团物流运作部门现有的运输模式是基于早期工厂集中和客户集 中模式来设计的,随着10年的发展盈德气体集团的业务已经扩展到了全国10 个省市21个城市,运输模式变为工厂遍布全国和客户分散全国的模式。利用鱼 骨图分析法找出当前运输管理中存在问题的成因。(1)短途自有车辆运输效率 低这项问题存在三项重要的成因,分别为:车辆往返运作距离过长,夜间车辆 利用率低,液氩车辆在淡季时缺乏转换机制;(2)欧亿·体育(中国)有限公司运输合作缺乏;(3) 运输安全管理差;(4)供应链连接不紧密从而影响到运输效率;(5)现有运 输管理信息系统运行效率低,以上五项是当前运输管理中存在的根本成因。 通过对历史KPI数据的分析,及对盈德气体集团运输管理的现状进行深入 分析后,找出问题产生的成因。并针对每项成因制定了一套符合盈德气体集团 运输特点的运输方案优化策略。 运输方案优化策略包括(1)短途自有车辆运输效率优化策略,此策略主要 包括短途自有车辆配送频率优化策略;24小时配送策略;配送产品灵活转换策 略。(2)欧亿·体育(中国)有限公司运输合作优化策略。(3)运输安全管理优化策略。(4)通过重 新规划生产流程以客户需求为中心采用推迟制造的方法,统一调配全国工厂的 产品和产能,将全国所有的产品和产能统一协调运作,优化供应链运行效率。 (5)优化运输管理信息系统(TMS)模块实现运输管理系统数据及时传送到生 产部门和销售部门,加大可视化管理,增强对在途运输车辆和客户站的管控, 通过优化运输管理信息系统来提高运输效率。通过对盈德气体集团运输方案优 化策略的实施进行总结和分析,优化后的运输效率相比优化前大幅提高了 20%。公司领导层一致认为运输方案优化策是提高盈德气体集团运输效率的有效 MBA 学位论文 作者:李尚炯 盈德气体集团运输方案优化研究 III 途径。最后,盈德气体集团将全面在物流部门深化运输方案优化策略,运输方 案优化策略提高了盈德气体集团的运输效率,降低了盈德气体集团运输成本为 盈德气体集团总体提升运输管理水平降低产品成本找到了解决途径。同时给其 他工业气体企业的运输方案优化提供了借鉴。 关键词:运输效率管理,供应链管理,运输信息化管理 MBA 学位论文 作者:李尚炯 盈德气体集团运输方案优化研究 IV Research on Transportation Optimization of YingDe Gas Group Abstract With the rise of China's industrial gas industry, industrial gas companies have developed rapidly. At the same time, competition in transportation efficiency and transportation costs among industrial gas companies has become extremely fierce. Ten years ago, the transportation cost of industrial gas products accounted for about a quarter of the product price, and now the transportation cost of industrial gas companies in China has dropped to only one fifth of the product price. Transportation costs have dropped significantly by 20%, which forced the logistics department of industrial gas companies to urgently reduce transportation costs. Many industrial gas companies faced losses due to the high transportation costs of the enterprise logistics department. Chinese industrial gas companies are struggling to survive under the dual background of high industry competition pressure and the downturn of the domestic economy. It is imminent that the logistics department of industrial gas companies improve transportation efficiency and reduce transportation costs. The existing transportation mode of Yingde Gas Group's logistics operation department is designed based on the early factory concentration and customer concentration mode. (4) By re-planning the production process and adopting the postponed manufacturing method with customer demand as the center, the products and capacities of the national factories are uniformly allocated, all products and capacities of the country are operated in a unified and coordinated manner, and the efficiency of the supply chain is optimized. (5) Optimize the transportation management information system (TMS) module to realize the timely transmission of the transportation management system data to the production and sales departments, increase the visual management, strengthen the management and control of transit vehicles and customer stations, and optimize the transportation management information system to improve Transportation efficiency.
